We\u2019ve invited manufacturing to our design reviews, but they seem disengaged. When they do speak up, it is usually only<\/span> <span data-contrast=\"auto\">to say that our designs aren\u2019t buildable. How do we get them on the team?&nbsp;<\/span><\/strong><\/p>\n\n\n\n<p><strong><span data-contrast=\"auto\">Re<\/span><\/strong><strong><span data-contrast=\"auto\">sp<\/span><\/strong><strong><span data-contrast=\"auto\">onse<\/span><\/strong><strong><span data-contrast=\"auto\">:<\/span><\/strong> <span data-contrast=\"auto\">Your problem <\/span><span data-contrast=\"auto\">is <\/span><span data-contrast=\"auto\">not uncommon, even when you think you have brought everyone together.<\/span> <span data-contrast=\"none\">Our experience and empirical research find that merely inviting collaborators to join you in your development process is not enough.<\/span> <span data-contrast=\"auto\">P<\/span><span data-contrast=\"auto\">lease<\/span><span data-contrast=\"auto\"> indulge me <\/span><span data-contrast=\"auto\">while I explain with<\/span><span data-contrast=\"auto\"> a story<\/span><span data-contrast=\"auto\">.<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><span data-contrast=\"none\">It was one of those rare days for November in Michigan<\/span> <span data-contrast=\"none\">&#8212;<\/span> <span data-contrast=\"none\">the sun was shining. <\/span><span data-contrast=\"none\">It<\/span><span data-contrast=\"none\"> was the day <\/span><span data-contrast=\"none\">that <\/span><span data-contrast=\"none\">we were going to <\/span><span data-contrast=\"none\">perform <\/span><span data-contrast=\"none\">our first collaborative trial<\/span><span data-contrast=\"none\">&#8211;<\/span><span data-contrast=\"none\">run on a process that would soon launch into full production.&nbsp;&nbsp;<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><span data-contrast=\"none\">Production readiness runs were old<\/span> <span data-contrast=\"none\">hat to us, but this <\/span><span data-contrast=\"none\">one <\/span><span data-contrast=\"none\">was different. T<\/span><span data-contrast=\"none\">he day\u2019s activities <\/span><span data-contrast=\"none\">w<\/span><span data-contrast=\"none\">ere<\/span><span data-contrast=\"none\"> part of an improved launch readiness process with the goal of hitting <\/span><span data-contrast=\"none\">all<\/span> <span data-contrast=\"none\">our quality, delivery, cost<\/span><span data-contrast=\"none\">,<\/span><span data-contrast=\"none\"> and productivity targets on <\/span><span data-contrast=\"none\">the first day of full-rate production. <\/span><span data-contrast=\"none\">With our old process<\/span><span data-contrast=\"none\">,<\/span><span data-contrast=\"none\"> our reality <\/span><span data-contrast=\"none\">could be described as<\/span><span data-contrast=\"none\"> \u201claunch and fix.\u201d&nbsp; Of course, <\/span><span data-contrast=\"none\">we always hit our <\/span><span data-contrast=\"none\">customer\u2019s <\/span><span data-contrast=\"none\">quality and delivery targets, but at a very steep cost.<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><span data-contrast=\"none\">In the spirit of <\/span><span data-contrast=\"none\">Flawless Launch<\/span><span data-contrast=\"none\"> collaboration, all of the functional areas were at the line:<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<ul>\n<li><span data-contrast=\"none\">Program Management <\/span><span data-contrast=\"none\">and<\/span><span data-contrast=\"none\"> Launch <\/span><span data-contrast=\"none\">Readiness<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n\n\n\n<li><span data-contrast=\"none\">Product <\/span><span data-contrast=\"none\">and<\/span><span data-contrast=\"none\"> Process Engineering<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n\n\n\n<li><span data-contrast=\"none\">Operations<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n\n\n\n<li><span data-contrast=\"none\">Production Control &amp; Logistics<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n\n\n\n<li><span data-contrast=\"none\">Skilled Trades \/ Maintenance<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n\n\n\n<li><span data-contrast=\"none\">Purchasing<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n\n\n\n<li><span data-contrast=\"none\">Quality<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n\n\n\n<li><span data-contrast=\"none\">Key Suppliers<\/span> <span data-contrast=\"none\">and Others<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n<\/ul>\n\n\n\n<p><span data-contrast=\"none\">Everything was ready: <\/span><span data-contrast=\"none\">The<\/span><span data-contrast=\"none\"> line was <\/span><span data-contrast=\"none\">staffed<\/span><span data-contrast=\"none\"> with 18 operators and <\/span><span data-contrast=\"none\">stocked with <\/span><span data-contrast=\"none\">enough <\/span><span data-contrast=\"none\">parts to <\/span><span data-contrast=\"none\">build 150 assemblie<\/span><span data-contrast=\"none\">s<\/span><span data-contrast=\"none\">.&nbsp;<\/span> <span data-contrast=\"none\">Still, <\/span><span data-contrast=\"none\">things <\/span><span data-contrast=\"none\">immediately <\/span><span data-contrast=\"none\">went<\/span> <span data-contrast=\"none\">wrong<\/span><span data-contrast=\"none\">.<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><span data-contrast=\"none\">First, the line had the wrong fixtures installed. Eighteen operators sat for 30 minutes while skilled trades swapped out the fixtures. With that corrected, the line ran for a little over an hour while the rest of us watched. When the build was over, we moved to the main conference room to debrief <\/span><span data-contrast=\"none\">our successful <\/span><span data-contrast=\"none\">run.<\/span><span data-contrast=\"none\"> Or so we thought.<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><span data-contrast=\"none\">Second, we failed to capture the metrics we&#8217;d planned to collect. The plan <\/span><span data-contrast=\"none\">had <\/span><span data-contrast=\"none\">called for us to determine success objectively. We were to fill out a scorecard, which would calculate the leading indicators of the launch&#8217;s ultimate success. <\/span><span data-contrast=\"none\">However, <\/span><span data-contrast=\"none\">de<\/span><span data-contrast=\"none\">spite<\/span><span data-contrast=\"none\"> the crowd watching the build, only a few metrics were captured and certainly not enough to fill out the <\/span><span data-contrast=\"none\">score<\/span><span data-contrast=\"none\">card. <\/span><span data-contrast=\"none\">Without the metrics, we could not determine whether we <\/span><span data-contrast=\"none\">w<\/span><span data-contrast=\"none\">ere <\/span><span data-contrast=\"none\">on target at this stage in the program<\/span><span data-contrast=\"none\">.<\/span><span data-contrast=\"none\"> We <\/span><span data-contrast=\"none\">had <\/span><span data-contrast=\"none\">squandered our chance to understand.<\/span><span data-contrast=\"none\"> I stared out the window<\/span><span data-contrast=\"none\">,<\/span><span data-contrast=\"none\"> thinking, \u201c<\/span><span data-contrast=\"none\">I\u2019d rather be outside in the cold, sunny <\/span><span data-contrast=\"none\">weather<\/span><span data-contrast=\"none\"> r<\/span><span data-contrast=\"none\">ather than sitting in here<\/span><span data-contrast=\"none\">.\u201d<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><span data-contrast=\"none\">Implicit in the LPPD guiding principle of<\/span> <span data-contrast=\"none\">\u201cIt\u2019s a Team Sport\u201d<\/span><span data-contrast=\"none\"> is the concept of collaboration<\/span><span data-contrast=\"none\">. On that sunny November day, <\/span><span data-contrast=\"none\">we thought <\/span><span data-contrast=\"none\">that <\/span><span data-contrast=\"none\">we were collaborating, but we fell into the trap of thinking that co-located team members <\/span><span data-contrast=\"none\">equaled <\/span><span data-contrast=\"none\">collaboration.<\/span><span data-contrast=\"none\"> There are other versions of this equation:<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<ul>\n<li><span data-contrast=\"none\">Co-located files = <\/span><span data-contrast=\"none\">C<\/span><span data-contrast=\"none\">ollaboration<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n\n\n\n<li><span data-contrast=\"none\">Cross-functional = <\/span><span data-contrast=\"none\">C<\/span><span data-contrast=\"none\">ollaboration<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n\n\n\n<li><span data-contrast=\"none\">Communication = <\/span><span data-contrast=\"none\">C<\/span><span data-contrast=\"none\">ollaboration<\/span><span data-ccp-props=\"{\">&nbsp;<\/span><\/li>\n<\/ul>\n\n\n\n<p><span data-contrast=\"none\">And this list goes on.<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><span data-contrast=\"none\">O<\/span><span data-contrast=\"none\">ur experience<\/span><span data-contrast=\"none\"> tells us that<\/span><span data-contrast=\"none\"> c<\/span><span data-contrast=\"none\">ollaboration <\/span><span data-contrast=\"none\">requires a <\/span><em><span data-contrast=\"none\">clear<\/span><\/em><em><span data-contrast=\"none\"> purpose<\/span><\/em><span data-contrast=\"none\">, <\/span><span data-contrast=\"none\">a <\/span><em><span data-contrast=\"none\">clear <\/span><\/em><em><span data-contrast=\"none\">process<\/span><\/em><span data-contrast=\"none\">, <\/span><em><span data-contrast=\"none\">clear <\/span><\/em><em><span data-contrast=\"none\">expectations<\/span><\/em><span data-contrast=\"none\">,<\/span><span data-contrast=\"none\"> and <\/span><em><span data-contrast=\"none\">clear <\/span><\/em><em><span data-contrast=\"none\">support<\/span><\/em><span data-contrast=\"none\">.&nbsp;<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><strong><span data-contrast=\"none\">Clear purpose: <\/span><\/strong><span data-contrast=\"none\">What is the <\/span><em><span data-contrast=\"none\">reason<\/span><\/em><span data-contrast=\"none\"> for the collaboration? What\u2019s the business case or business need? Without alignment on the purpose<\/span><span data-contrast=\"none\"> and its underlying importance to the organization, the collaboration will fail. The scope will start to <\/span><span data-contrast=\"none\">change,<\/span><span data-contrast=\"none\"> or other priorities will take precedence.<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><strong><span data-contrast=\"none\">Clear process:<\/span><\/strong><span data-contrast=\"none\"> How will the collaboration <\/span><span data-contrast=\"none\">take<\/span><span data-contrast=\"none\"> place? What are the steps? What is the timing? Who is responsible for what? We all know that parts don\u2019t assemble themselves. <\/span><span data-contrast=\"none\">We can\u2019t just throw them in a box, drop them off at UPS<\/span><span data-contrast=\"none\">,<\/span><span data-contrast=\"none\"> and hope they \u201cshake\u201d themselves together on the way to their destination. Yet, when we throw people together without a clear process to work together, we essentially do the same thing.<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><strong><span data-contrast=\"none\">Clear expectations: <\/span><\/strong><span data-contrast=\"none\">What is the specific goal or outcome we are striving for <\/span><span data-contrast=\"none\">through <\/span><span data-contrast=\"none\">this collaboration?&nbsp;<\/span> <span data-contrast=\"none\">O<\/span><span data-contrast=\"none\">ur purpose <\/span><span data-contrast=\"none\">i<\/span><span data-contrast=\"auto\">n the trial-run example<\/span> <span data-contrast=\"none\">was to contribute to improved launch performance for the corporation, but <\/span><em><span data-contrast=\"none\">that<\/span><\/em><span data-contrast=\"none\"> day we needed to achieve a <\/span><span data-contrast=\"none\">score<\/span><span data-contrast=\"none\">card rating of at least 50%.<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><strong><span data-contrast=\"none\">Clear support: <\/span><\/strong><span data-contrast=\"none\">Problems will arise that the team cannot handle on their own<\/span><span data-contrast=\"none\">. In those cases, what is the escalation process<\/span><span data-contrast=\"none\">,<\/span><span data-contrast=\"none\"> including who and when?<\/span><span data-ccp-props=\"{}\">&nbsp;<\/span><\/p>\n\n\n\n<p><span data-contrast=\"none\">Reflecting <\/span><span data-contrast=\"none\">on<\/span> <span data-contrast=\"none\">that<\/span><span data-contrast=\"none\"> sunny day<\/span><span data-contrast=\"none\"> long ago<\/span><span data-contrast=\"none\">,<\/span> <span data-contrast=\"none\">we learned a valuable lesson <\/span><span data-contrast=\"none\">about<\/span> <span data-contrast=\"none\">true <\/span><span data-contrast=\"none\">collaboration<\/span><span data-contrast=\"none\">. W<\/span><span data-contrast=\"none\">e all understood the purpose, the expectations<\/span><span data-contrast=\"none\">,<\/span><span data-contrast=\"none\"> and there was a robust support structure. What we lacked was a <\/span><span data-contrast=\"none\">well-defined<\/span><span data-contrast=\"none\"> process for doing a trial run.
